Act is when you close-off completed and successful actions or you re-plan more actions if those taken did not resolve the issue. Check is where you determine if the issue has been fixed. Do is where you take action to rectify the issue. Planning involves identifying and describing the issue. It is a structured process for driving actions to fix ongoing issues and prevent their re-occurrence. The method is simple to apply, using pencil, paper (A3 format obviously!) and inputs from the team on the ground floor. It makes communicating ideas simple and eliminates the need for constructing time consuming powerpoint presentations. Are there other projects upstream or downstream? They must be compatible.An A3 is a simple one page format problem solving methodology that is based on lean principles. Is there consensus on the proposed countermeasures?Īny A3 must be developed with an awareness of context: if there is a wider corporate plan, the A3 must fit into it and contribute to it.Have you continued to go to gemba to gather new information and countermeasures?.Can you justify why your proposed actions are necessary?.Can you show how your proposed plan will address the root causes of the performance problems.Have you produced useable alternatives based on constructive conversations with everyone doing the work? With the customers of the process? Other stakeholders?.Have you explored every reasonable alternative countermeasure?.All options should be evaluated and the decision taken as late as possible, when in possession of the fullest possible set of facts. Delay selecting one until consensus is achieved. Keep an open mind and try to build a set of alternative countermeasures. Use the term countermeasures rather than solutions to emphasise that improvement will be ongoing and this will not be a final, fixed solution. Include both a current state process map and a future state map. It is important to break the process into its component parts and to measure separately the impact of each component. in a way which identifies the true problem, invites analytic questions and suggests direct countermeasures?
